PMS Demo Script: Questions to Ask Vendors

Vendor demos are designed to flow smoothly, showing the system doing exactly what it’s best at, in exactly the order that makes it look good. Which is fine, that’s what a sales demo is for. But it means the burden’s on you to steer the conversation toward the things that actually matter for your property, rather than just watching the scripted tour and nodding along. Here’s a working list of questions worth bringing with you, organized around the areas that tend to matter most once a system’s actually live.

Questions about daily operations

Start with the basics that staff will deal with constantly. How many clicks does a standard check-in actually take, start to finish? What happens if a guest needs a room change mid-stay — is it a quick adjustment or a multi-step workaround? Can a new staff member realistically learn the core front desk functions in a day, or does it genuinely take a week or two to get comfortable? Ask the vendor to actually demonstrate these live rather than describing them in the abstract.

Questions about connectivity and reliability

This is the category most buyers forget to push on, and it’s one of the most consequential. What happens during an internet outage — does the property management system keep working locally and sync later, or does it stop functioning entirely? How often does the system go down for maintenance, and is that typically scheduled during low-traffic hours or does it happen without much warning?

Questions about distribution and channel sync

How fast does a booking or cancellation update across every connected OTA — genuinely instant, or a periodic batch sync every few minutes? Does the channel manager handle rate parity automatically, or does someone need to manually check and adjust rates across channels? What happens if two bookings come in at nearly the same moment for the last available room — how does the system handle that race condition?

Questions about pricing and revenue tools

If dynamic pricing is part of the package, ask specifically how it pulls in competitor data and how often pricing recommendations update. Can you set a floor and ceiling price so the system doesn’t make a recommendation you’re not comfortable with during a holiday weekend? How much historical data does the forecasting tool need before it starts producing genuinely useful recommendations?

Questions about billing and reporting

Does the system handle your specific local tax structure correctly out of the box, or does it need custom configuration? Can it generate the specific reports your lenders, investors, or franchise brand require, in the format they actually expect? How does split billing work for group bookings or corporate accounts where different parties are covering different charges?

Questions about support and what happens after you sign

What’s the actual guaranteed response time for a support ticket, not the aspirational number in the marketing material? Is phone support available, or only chat and email? Can you talk to a current customer with a similar property size and type before making a final decision, without the vendor hand-picking only their happiest client?

Questions about cost that go beyond the headline number

What’s the total monthly cost at your actual room count, with every module you’d actually need included, not just the base package? Are there setup or onboarding fees separate from the monthly subscription? What happens to pricing as you grow — does the rate per room stay consistent, or does it change at certain thresholds? What does the contract actually require if you want to cancel or switch vendors down the line?

Questions about data and switching later

If you ever decide to leave, can you export your guest and booking history in a usable format, or does it stay locked in their system? How long does a typical onboarding and data migration take for a property your size, realistically, not the best-case scenario quoted in a sales call?

Questions about security

Who actually has access to guest payment data, and is it stored in a way that meets standard security requirements like PCI compliance? What happens in the event of a data breach — is there a clear incident response process, or is this the first time they’ve been asked? It’s a less comfortable question to ask mid-demo, but a vendor who can’t answer it clearly and confidently is telling you something important.

A note on reading the room during the demo

Pay attention not just to the answers but to how confidently and specifically they’re given. A sales rep who answers a technical question with a vague “yes, it handles that” and moves on quickly is different from one who pulls up the actual setting and shows you. If a question keeps getting deflected toward “we can discuss that in a follow-up call,” it’s worth following up directly and in writing, because verbal assurances during a demo don’t carry much weight once you’re six months into a contract and the feature doesn’t work quite the way it was described.

How to actually use this list

Don’t try to ask all of these in one sitting during the first demo; it’ll overwhelm the conversation, and you won’t retain the answers clearly. Pick the categories most relevant to your specific pain points — if outages have burned you before, lead with connectivity questions. If a previous system’s billing was a mess, spend most of your time there.
